As we go into the new year, are you feeling mounting pressure to prove the value of learning and development in your organisation? While tracking course completions and training hours is something you’re probably doing naturally, business leaders want to know the answer to deeper, more strategic questions:
- “How is this training initiative improving performance?”
- “Is this helping us retain top talent?”
- “What’s the return on our learning investment this quarter?”

Proving this impact in measurable business terms isn’t the easiest task for any L&D professional, so if you’re feeling the pressure, you’re not alone. According to the Linkedin Workplace Learning Report, aligning learning programs to business goals was the top priority for L&D professionals in 2024. However, in this same report, it’s noted that aligning learning to business is still a new muscle for L&D pros.
Many are still preoccupied with “vanity metrics” such as employee satisfaction or the number of trainings delivered (regardless of efficacy), which fail to resonate with the C-suite. So, how do you successfully bridge the gap between learning metrics and business KPIs, and how do you prove it?
Start with your business goals
When L&D teams fail to connect activities to key business outcomes, they find that budgets inevitably shrink, influence erodes and learning becomes more of a “nice to have” than a business imperative. This is why learning initiatives should start with business goals in mind. What is your organisation trying to achieve? And is training the right intervention to reach them?
In Fosway Group’s 2025 9-Grid™ for Digital Learning analysis, it was found that buyers of learning technology are prioritising value and measurable impact. The analysis report highlights that performance analytics and clear measures of success are seen as essential for making digital learning an “indispensable” part of strategy – in other words, measuring what matters, not just what’s easy.
Let’s take the example of a fictional global firm, Mercury Logistics. The business was struggling with increasing onboarding costs and slow time-to-productivity for new hires. Here’s how they linked learning with business KPIs:
- Instead of launching a generic onboarding course, the L&D team partnered with HR and operations to identify the specific business goal: reducing time-to-productivity by 30% within six months
- They identified the desired behaviour changes and measurable outcomes:
- Ensuring new hires complete job-specific simulations before starting live operational work
- Building confidence and competence in the onboarding journey
- These were then used to define meaningful metrics:
- Time to productivity – The number of days from hire date to when an employee reaches full performance in their role
- Onboarding duration – Total time from employee start date to completion of onboarding milestones
- Simulation completion rates – The percentage of new hires completing job-relevant practice modules before entering live operations (yes, completion rates still have their place in context)
- 90-day performance scores – Quality or performance benchmarks tracked for new hires
- As a result, the organisation not only hit its target but also documented a 22% reduction in onboarding time, which translated directly into cost savings and operational efficiency gains.
This approach starts with a clear, shared business objective. This shapes the learning to drive behaviours that contribute to that objective and it’s the difference between training that reports metrics and training that actually delivers measurable impact.
Make it measurable

Whether confident with data analysis or not, what we choose to measure shapes how our work is valued. Yet in many organisations, it’s still difficult to tell a compelling story with the data we have.
Ask yourself: what does a ‘return’ look like in a particular context? It could be reduced onboarding time, improved customer satisfaction, fewer errors on the warehouse floor or increased internal mobility.
We often see the word ‘return’ and think revenue or cost, but sometimes the most meaningful indicators of success are operational; think productivity, retention and performance against business KPIs.
It’s vital that you baseline your data before you intervene. You can’t demonstrate improvement unless you know exactly where you started. Establish your success criteria upfront, document the current state and be as clear as you can about what you want to see happening.
What data do you need?
You can’t really start collecting and analysing data until you’ve identified what data you need to collect, and whether it’s available to you. Remember, the data you need will depend on what you’re trying to prove to the business.
Subjective indicators (e.g. learner satisfaction scores) have their place, but they don’t prove that real change has occurred. If your impact story is purely built on ‘learner happy sheets’, you’ll find it difficult to gain influence. What your stakeholders want and need is clear, objective evidence. For example, changes in performance, improvements in productivity, or outcomes that directly link to business objectives. These business objectives might be reductions in support tickets, improved customer satisfaction scores resulting from training and many more.
This is where learning evaluation models can help support data storytelling, and there are some options to look at:
- If it’s return on investment (ROI) that you’re trying to prove, a model like the Kirkpatrick-Phillips model pushes you to measure the organisational impact of learning (level 4) and then looks at the ROI (level 5)
- An excellent model for proving learning transfer is Will Thalheimer’s Learning Transfer Evaluation Model (LTEM). This model moves away from surface-level metrics of attendance and satisfaction and evaluates whether learning is actually transferred and applied on the job.
Although more complex than some previous evaluation models, LTEM distinguishes between knowledge recall, decision-making and real-world performance. This gives you a credible, evidence-based way to demonstrate impact to business leaders and drive continuous improvement.
Is learning always the answer?
It’s a common reflex for organisations that when performance dips, errors increase or a team misses its targets, the default response is to roll out a training course. However, sometimes the best answer isn’t training at all.
This is where a Learning Needs Analysis (LNA) is an invaluable tool in your L&D toolkit. If L&D engages early with business stakeholders to analyse performance gaps, it can identify the real causes behind them. A well-executed LNA might explore questions such as:
- What is the actual performance issue we’re seeing?
- Is this due to a lack of knowledge? Or is something else at play?
- Are there systemic barriers, unclear processes or environmental factors affecting outcomes?
- Do managers have the capability to coach or reinforce new behaviours?
By asking the right questions upfront, L&D can move from order-taker to trusted advisor to help the organisation find the most effective solution. Instead of a course, the answer may lie in mentoring, process redesign or performance support tools. By taking a consultative approach and cross-collaborating with the relevant departments, you’ll find that L&D earns greater trust and stronger strategic alignment.
